Problem

Department heads tracked projects across spreadsheets and email threads. Status meetings ran on stale data and no one had a single reliable view of what was on track, at risk, or blocked.

Approach

1. 01Interviewed 6 department leads to map how a project actually moves from proposal → funding → execution.
2. 02Modeled a unified schema in PostgreSQL so every department writes to the same shape.
3. 03Built a Next.js dashboard with role-based views: district-wide for leadership, per-department for owners.
4. 04Added weekly deltas and risk flags so decisions happen over data, not intuition.

Outcome

Reduced inter-departmental reporting delays by 30% and improved governance efficiency by 25%. Replaced four parallel trackers with one source of truth.
